COHERENCE.md states the product-coherence thesis (pmacs should be
immediately excellent, progressively understandable, completely
inspectable, and ultimately replaceable) and, per-section, the audited
ground truth of how the codebase measures against it: a scorecard
across 19 concerns, the golden-journey verdict table (breaks at "open a
real project" -- `pmacs .` exits 1), the six hardcoded key-interception
shadows with no transient-keymap mechanism to migrate them to, the
discoverability substrate-without-surface gap, the package/worker
identity gap, and three cross-cutting patterns (substrate without
surface, the silence asymmetry, per-arc coherence debt) that explain
most of the individual findings.
CLAUDE.md and AGENTS.md now list it as required reading alongside
agent-handoff.md and active-work.md, and ask new framing docs to state
their coherence impact. No runtime code changes.
Define the canonical repository by URL and bootstrap a stable local
`githubsucks` alias instead of assigning authority to machine-specific
remote names. Record JSON/YAML checkpoint f99870e and the completed live
YAML provider plus bite evidence, leaving only rebase and full gates.
Keep AGENTS.md and CLAUDE.md synchronized so a fresh agent receives the
same recovery rule on any machine.

Add synchronized agent bootstraps and a volatile active-work ledger so
another machine can distinguish durable project state from open
branches, local checkpoints, machine-only providers, and incomplete
verification. Record githubsucks/main as the canonical development
line, refresh the #124/protocol-v17 handoff, correct the current
keybinding reference for compile mode, and mark the July roadmap as a
historical snapshot.
docs/agent-handoff.md is the continuity bridge between development
machines: current state snapshot, the framing->review->gates->PR
working method, substrate invariants (command boundaries,
effective-edit returns, outbound_position, state-dir isolation),
machine-specific caveats to re-verify per box, ops lessons, and the
consolidated named-deferral backlog. Carries its own update protocol
so each machine hands it forward.
CLAUDE.md (auto-loaded by Claude Code on any clone) points there and
pins the always-true constraints: workflow, gate suite, shared-checkout
discipline, commit/PR conventions.
